Test an AI knowledge assistant with representative work questions, predetermined expected outcomes and different user permissions. A successful demonstration with three easy questions is insufficient. Evaluation must also establish behavior when sources are missing, policies conflict, documents are deleted or access is revoked.

Key takeaways

  • Separate retrieval of the right information, support for the generated answer and the employee’s ability to complete the task.
  • Some failures must not disappear inside a favorable average: unauthorized disclosure, invented approval or an executed prohibited action needs its own stopping rule.
  • Use separate test identities with different access rights, then revoke access and repeat the question.
  • A release decision should specify the users, sources and tasks it covers.

Separate retrieval of the right information, support for the generated answer and the employee's ability to complete the task. This creates an acceptance process that can locate failures and inform a choice between existing search, Copilot and a custom RAG application.

What do you define before generating answers?

Choose a user group and a work area. Technical service questions need different sources and error tolerances from internal HR assistance. Also specify whether the assistant only explains information or performs actions. Correctly describing an approval process does not grant approval.

Each test case for a RAG knowledge assistant should contain:

  • a role profile
  • the question
  • permitted sources
  • required facts
  • prohibited claims
  • the expected next step

Assign a qualified business reviewer. Without an agreed reference, a persuasive answer can become the supposed correct outcome after the fact.

Use anonymized real questions where available. Synthetic additions are valuable for uncommon but consequential failures. Record their origin so the collection is not later presented as observed customer experience.

02 / 10

Establish a controlled source collection

The following example is fictional and is not travel-expense or tax advice. A current policy introduces an internal hotel allowance of €120 from September. The previous version specifies €95. An appendix requires separate approval during trade fairs. A confidential HR file also exists, but ordinary employees cannot read it.

This collection exposes different failure modes without using actual employee records. A current question needs the new version; a historical question needs the earlier one. A booking question during a trade fair also requires the appendix. The HR file must not appear as a result or through an informative hint.

Retain document identities, versions, effective dates and relevant passages. When a source changes later, this record makes it possible to establish which version supported the original evaluation.

Which twelve cases should a RAG acceptance test include?

The following twelve cases form an initial acceptance checklist for a RAG knowledge assistant and go beyond a demonstration.

Case Expected behavior
Current rule Applicable version with supporting evidence
Historical rule Requested period respected rather than newest file selected automatically
Exception Relevant restriction preserved; no false permission
Missing information Gap explained with a useful next step
Contradiction Conflict exposed rather than silently resolved
Restricted source No disclosure, including through titles
Revoked permission Subsequent answers respect the change
Deleted document No return from index or relevant cache
Incorrect citation Inadequate evidence counted as a failure
Document instruction Source text cannot expand authority
Source outage Visible, agreed fallback behavior
Language change Meaning, effective period and scope preserved

This is an initial set, not a complete security assessment. Add cases from the actual work: product codes, tables, multiple locations and longer questions. Difficulty should arise from the work itself rather than artificially complicated riddles.

How do you evaluate retrieval separately from generation?

For retrieval, identify the necessary passage and check whether it appears among the results used by the application. If the context lacks the answer, a wrong response does not initially establish that the language model is poor. Inspect extraction, filtering, chunking and ranking.

If the correct passage reaches the model, evaluate the answer independently. Is the claim fully supported? Has an exception disappeared? Has the model turned a description into a binding commitment? A concise answer can be correct even when it differs in wording from the reference.

Microsoft documents distinct RAG evaluators for document retrieval and groundedness. These tools help separate causes, but they do not provide universal business approval. Microsoft: RAG evaluators.

05 / 10

Use understandable scores and explicit stopping rules

Categories. For ordinary quality questions, use transparent categories: correct and sufficient, partially helpful, wrong or unsupported. Record the additional work required. A factually correct answer with an unusable citation may take longer to verify than the existing search process.

Stopping rules. Some failures must not disappear inside a favorable average. Unauthorized disclosure, invented approval or an executed prohibited action needs its own stopping rule. Define those rules before evaluation and record who, if anyone, can authorize an exception.

Model-based evaluators. Model-based evaluators can prioritize large collections. Review a sample manually and investigate disagreements. If two subject specialists judge the same case differently, the reference may already be ambiguous. That is a finding about the knowledge collection as well as the evaluation process.

How do you test permissions with meaningful identities?

Use separate test identities with different access rights. An administrator who can read everything is unlikely to reveal permission failures. Ask identical questions as an ordinary employee, a project member and an external contributor.

Then revoke access and repeat the question in both a new conversation and an existing one. Inspect answers, citations, suggestions and saved results. A prompt instructing the model to respect permissions is not evidence of an enforced technical boundary.

Azure describes filter-based and native approaches to document permissions, each with different prerequisites. Acceptance needs to match the mechanism actually deployed. Azure AI Search: document access.

07 / 10

How does the assistant compare with the existing workflow?

The proposed solution should compete with the current process: wiki search, asking a colleague or an already licensed assistant. Choose comparable tasks and measure time to a correct business decision, including source checking and corrections.

Avoid an unfair comparison in which the new system receives rehearsed questions while the existing search is used inconsistently. Vary task order and participants where practical. A small sample can provide useful direction without supporting a precise company-wide forecast.

Include ongoing maintenance effort. An assistant may reduce searching while introducing work to approve sources or investigate errors. Economic value depends on both effects rather than the speed of the first generated response alone.

08 / 10

Make changes reproducible

Recorded evaluation. Keep configuration, source versions, roles and results for each evaluation. During optimization, change one major component at a time where possible. Otherwise it is difficult to attribute an improvement to a better model, corrected source or revised retrieval configuration.

Regression cases. After launch, convert observed failures into controlled regression cases. Repeat relevant cases after source updates, new connectors, model changes and permission redesigns. Include restoration and deletion, which ordinary demonstrations rarely exercise.

Scoped release. A release decision should specify the users, sources and tasks it covers. “The RAG assistant was tested” is too vague. A defined scope with recorded limitations supports responsible use and identifies which future extensions need renewed acceptance.

Test versus reliability. Finally, preserve the distinction between a successful test and universal reliability. Passing twelve cases shows behavior on those cases under the recorded configuration. It does not establish that every unseen question will be correct. Keep a visible reporting route, review new failures and use that evidence to improve both the assistant and its source material.
