Key takeaways
- In the synthetic example of a bounded office project that processes enquiries and prepares replies for approval, one-off costs total €6,600 and recurring costs €390 per month, so year one totals €11,280; these figures are not quotes, market prices or measured results.
- Model APIs, document processing and workflow platforms charge in different units; track business cases, technical starts and billable service calls separately.
- Released capacity is not automatically cash income, so make that distinction explicit in the business case.
- Change the three least certain assumptions before purchasing: one additional review minute can outweigh a cheaper platform plan.

Which costs are one-off and which recur?
This guide offers a costing method and explicitly synthetic scenarios. The figures are not modernagents quotes, a market-price survey or measured customer results. Product billing units were checked against official sources on 26 September 2026. Actual prices depend on the selected service, contract and consumption.
The table lists the seven cost categories of an AI automation project with their typical work and a planning question for each.
| Cost category | Typical work | Planning question |
|---|---|---|
| Process definition | Scope, decisions, exceptions and outcomes | Is the assignment actually defined? |
| Data preparation | Identifiers, fields, templates and access | What is missing or contradictory? |
| Implementation | Connections, rules, AI steps and approval | Which operation must each system support? |
| Acceptance and instruction | Test cases, corrections and team practice | Who supplies cases and makes decisions? |
| Platform and services | Software, model, OCR, messaging and storage | Which unit does each supplier charge? |
| Operation | Monitoring, recovery, credentials and updates | What does the support scope include? |
| Changes | New fields, applications, rules and features | Which changes can already be anticipated? |
Separate initial delivery from later expansion. A process connecting one source and one destination differs from a solution serving five departments. Internal time also belongs in the budget: preparing test data, explaining rules and reviewing results are real work.

Which units do models, document services and workflow platforms charge?
Model APIs, document processing and workflow platforms each charge in their own units:
- Model APIs may charge input and output differently. Features such as search or specialised runtime services may have separate charges. Claude’s official price page, for example, distinguishes model usage from other platform features. A chat subscription and an integrated API service should not be treated as interchangeable cost items. Official pricing.
- Document processing may be charged by page and processing type. Google, for example, lists different prices for OCR and structured extraction. A count of one hundred files is therefore insufficient: page count and the selected processor may determine consumption. Google Document AI pricing.
- The workflow platform has its own model too. n8n publishes execution-based plans, while other platforms use different units. Track business cases, technical starts and billable service calls separately. n8n pricing. These sources illustrate charging structures, not a product recommendation or complete market comparison.

What does a complete first-year budget look like?
An invented office project processes incoming enquiries, matches existing contacts and prepares replies for approval. Its scope is bounded; it makes no independent pricing or contractual commitments.
The synthetic first-year budget for this invented office project rests on seven assumed amounts:
| Synthetic assumption | Amount |
|---|---|
| Process definition and field contract | €1,200 once |
| Technical implementation | €3,200 once |
| Testing, corrections and instruction | €1,400 once |
| Internal preparation and acceptance effort | €800 once |
| Platform and usage-based services | €90 monthly |
| Support | €180 monthly |
| Internal coordination and exceptions | €120 monthly |
One-off costs total €6,600. Recurring costs are €390 per month, or €4,680 per year. Year one therefore totals €11,280. A subsequent year without repeated implementation or significant expansion would cost €4,680 under the same assumptions.
This difference matters when comparing offers. A low setup fee with high recurring charges can look attractive initially and become more expensive later. Higher implementation costs require a benefit that actually materialises and a useful operating life long enough to justify them.
Record payment timing separately. Annual subscriptions paid upfront affect cash flow differently from monthly invoices, even when both are expressed as a monthly equivalent. Include applicable taxes and currencies consistently in your own purchasing calculation.

How do you measure the current handling effort?
Benefit calculations require the full baseline: reading, searching, entry, clarification, correction and checking. Measure different case types separately. A simple enquiry and an exception should not receive the same time estimate merely because both count as one ticket.
Using invented figures again, the table compares the monthly handling effort for 500 cases before and after implementation:
| Measure | Invented value |
|---|---|
| Current active time per case | six minutes |
| Current monthly effort | 50 hours |
| Review per case after implementation | two minutes |
| Additional monthly effort after implementation | four hours for additional exceptions and maintenance |
| New monthly effort | approximately 20.7 hours |
| Calculated capacity released | 29.3 hours |
At an assumed internal value of €40 per hour, that represents about €1,173 of monthly capacity value. Subtract genuinely additional running costs. Avoid double counting: if the four hours are already included in new handling effort, do not deduct them again as a separate labour expense.
Released capacity is not automatically cash income. Staff may use it to reduce a backlog or handle additional work. Immediate financial savings require further business conditions. Make that distinction explicit in the business case.

How do you calculate payback transparently?
A simple calculation divides the initial investment by the monthly usable net effect. Independently of the time example, consider three invented net effects after all additional operating costs for the project above:
| Monthly net effect | Time to cover €6,600 mathematically |
|---|---|
| €1,100 | 6 months |
| €550 | 12 months |
| €220 | 30 months |
These are scenarios, not forecasts. A process replaced after nine months makes a 30-month scenario quite different from a six-month one. A longer implementation also delays the start of benefits. Formal investment and financial planning need your own economic assumptions and circumstances.
Do not add every possible benefit together. If faster handling has already been valued as capacity, do not count the same time again as a complete revenue increase. Quality improvements may matter greatly but need their own observations and an explained effect.

How do running costs differ across three workload scenarios?
Three deliberately different scenarios show where the running costs of AI automation arise:
Many short enquiries: Model consumption may be modest while matching, CRM integration and human review determine most of the effort. Poor customer records can increase exceptions. Improving data quality may then be more valuable than switching to a cheaper model.
A small number of large documents: Case volume looks low, but page count, long inputs and repeated processing can increase usage. Use realistic document sizes and the actual processing route. A scan and an already structured file are different workloads.
An agent using several tools: One request can produce multiple model and system calls. Loops, rejected proposals and repeated attempts need boundaries. Budget for a maximum number of steps and a usable stopping state rather than unlimited attempts.
These scenarios deliberately differ. One average cost per case can conceal important variation. Track separate workload groups in the pilot so you can identify which inputs create the most effort.
Distinguish an ordinary expensive case from a malfunction. A long approved document may legitimately cost more than a short enquiry; processing that document repeatedly because its status was not saved is a different problem. The response should follow the cause.

Which assumptions should you test before purchasing?
Least certain assumptions. Change the three least certain assumptions. What happens with twice the volume, twice the review time or another integration change? Start with the factors that have the greatest effect rather than the smallest API price decimals.
Review time. In another invented example, one additional review minute across 500 cases adds about 8.3 hours per month. At an assumed €40 per hour, that is approximately €333 of capacity value. Saving €20 on a platform plan cannot offset the difference. A clear review interface and reliable data can therefore matter more economically than a slightly cheaper service.
Peaks. Consider peaks separately. A seasonal month with three times the intake can affect both consumption and human queues. If staff cannot approve work promptly, outcomes are delayed despite fast AI processing. Human capacity belongs in scaling plans.

How do you make supplier offers comparable?
Separate lines. Ask suppliers to separate setup, recurring operation, usage and changes. Each offer should identify supported systems, actual operations, number of processes, fields, approvals and acceptance criteria.
Maintenance and support. Clarify maintenance and support. Does the service cover technical failures only, or changed business rules too? Is a response time promised or a resolution time? Who investigates a case present in the source but missing from the destination? A low support price may reflect narrow scope without making the offer misleading.
Ownership and exit. Also establish account ownership, documentation access and the route to another provider. A future change becomes expensive when only one person understands the configuration or essential material is not handed over. Make that dependency visible during selection.
09 / 12
How do you manage the budget during operation?
Allocation. Assign expenditure to processes where the services permit it. Monitor usage together with pending cases and exceptions. Increased spending may reflect more business, but also duplicate events, unexpected document sizes or a faulty retry loop.
Warning thresholds. Set warning thresholds and name an owner. Reaching a budget limit should activate a known fallback; it must not silently make important incoming work disappear. Paused processing needs a visible queue and controlled recovery.
One-page record. Record the initial decision on one page: scope, one-off costs, recurring units, internal effort, benefit assumptions and the largest uncertainty. The pilot should measure that uncertainty directly. You can then expand, simplify or stop the process without turning a low subscription price into an unsupported savings promise.
10 / 12
Assess error costs separately and cautiously
Observed errors. Not every benefit should be translated into minutes saved. A misassigned enquiry can create clarification work; duplicate messages can produce complaints. First establish which errors actually occur and how they are handled. Do not invent a large potential loss to make a weak project appear economical.
Synthetic example. In a synthetic example, ten matching errors each month need twenty minutes of correction: about 3.3 hours. If the pilot demonstrably prevents some of them, value only that observed difference. Also consider new failure types, such as an incorrect automatic merge. Simply asserting that AI will be more accurate is insufficient.
Rare events. For rare but consequential events, a qualitative decision may be more appropriate than an apparently precise expected value. Record which control remains and the effort it requires. Necessary professional review belongs in the operating model even when it lengthens calculated payback.
